The Engineering Manager as Architect of Context

Engineering managers are often evaluated on delivery theatre: status, velocity narratives and incident response. Those matter. They are not the whole job.

The more durable leverage is context: clarity of purpose, ownership boundaries, architectural constraints, quality standards and the definition of ready work.

When context is weak, strong engineers thrash. Meetings multiply. AI tools amplify ambiguity. Senior people become bottlenecks because only they hold the missing map.

Architecting context means making the important things discoverable and decision-ready: problem statements, non-goals, ADRs, interfaces, risk, and what “good” looks like.

This is not documentation for its own sake. It is operational infrastructure for judgement — human and machine.

If you lead engineers, ask a sharper question than “are we busy?” Ask: “Can a capable engineer — or an AI-assisted workflow — start from shared context and make a good decision without waiting for me?”
